What TikTok Shop really costs (all in)

Hey,

Almost every brand call I'm on hits the same moment.

The owner leans in and asks: "Okay. What's this really going to cost me?"

Fair question. Here's the honest answer.

Brands keep asking me: "What does TikTok Shop cost, all in?"

Most brands only think about one number. The agency fee.

But the fee is just one of four buckets. Plan for only one, and you run out of gas right when things start working.

Here are all four.

1. The team (fixed).
Someone has to run the machine every day. Recruit creators. Ship samples. Check every new video. Grab Spark Codes. Cut what's dead. Push what's working.
That's what our monthly fee covers. Or it's what an in-house team costs you.

2. Samples (fixed, but you control it).
Treat samples like cash. Only send them to active creators in your niche who posted in the last two weeks.
Here's the planning guide from our playbook:

  • Doing $10K–$50K a month on TikTok Shop: $2,000–$5,000 in samples
  • Doing $50K–$150K a month: $5,000–$15,000
  • Doing $150K–$500K a month: $15,000–$35,000

3. Creator pay (only when you sell).
This is the part brands like most. Affiliates earn commission on tracked sales. No sale, no payout.
On TikTok Shop, that's usually 10% to 25%, based on creator size. Monthly retainers come later, and only for creators who already proved they sell.

4. Ads (only on winners).
Spark Ads and GMV Max are fuel. We pour fuel only on fire. Money goes behind videos that already sold on their own. Never behind a guess.

Once you've got over 200 videos a week, plan on running GMV Max ads as well at a beginner budget of $100 per day.

Why this matters

Look at those four buckets again.

Two are fixed: the team and samples.
Two grow with results: creator pay and ads.

That's why TikTok Shop can become a real second channel without a giant upfront bet. Most of your spend only grows when your sales grow.

There's one catch. Margin.

Commission, samples, coupons, and ads all come out of the same margin. Our playbook looks for about 60%+ gross margin on your hero product. Below that, the math gets tight fast.

So before we talk creators, we do the math on paper. Every cost, on one page.

Your part is small

When we scale an affiliate army for a brand (TikTok Shop affiliates plus locked AI creator pages, all with tracked sales), here's your side of it:

  1. Lock your attribution tags and commission rates in writing.
  2. Say yes to the content strategy once.
  3. We recruit and run the creators in Discord, posting every day.
  4. We grow the winners based on named-page sales and send you the reports.

It's the same system we used to scale Improvia to $543,000 in TikTok Shop GMV after launching on February 1st, 2026.

Quick one: "Are we too late for Q4?"

Short answer: you're late for the start. Not for the finish.

Here's the real timeline:

  • Recruiting creators takes 2–3 weeks.
  • Samples and first videos take about 2 more.
  • Sales usually start moving in week 2–3 of posting. Not day 2.

So a brand that starts now can still be posting into the back half of the holiday rush.

Selling supplements or wellness? You get a bonus. January is New Year health goals season. An army you build now is warmed up and posting right when that demand hits.

The worst move is waiting until November to start. By then, you've missed the holidays and you're scrambling for January.

P.S. Next issue: why some brands pay AI creators more than the sale price, on purpose. It sounds crazy until you see the math.

Hi, Black Friday 2026 is close. If you already run a big brand, the hard part is not “can we sell.” The hard part is that the week is going to be loud, and the brands with more good ads are going to take the sales. So here's how to be one of those brands. TikTok Shop is where people watch and buy in the same place. That matters in Q4 because shoppers are tired. They do not want a long path. They see a video, they tap, they buy. If you are not in that feed, you are not in that checkout. Paid...

Hi, Black Friday is won in October, not in November. The brands that print on BFCM are not the ones with the biggest ad budget that week. They are the ones who spent the last two months building an army of creators, testing angles, and climbing rank so that when the traffic floods in, they are already at the top of search with a stack of proven creative. Most brands do the opposite. They wait, then panic-buy ads in November against everyone else at the highest CPMs of the year. Here is the...

Hey, $500K in a few months for one brand. A team of viral AI and human affiliates. I directed it for maybe a few hours a week. I spent months asking one question. What if I could make winning creator content faster than a brand could ever shoot it, and use it to push outside sales that grow revenue on both Amazon and TikTok Shop as much as possible? Turns out I can. Eight- and nine-figure brands on Amazon, TikTok Shop, Shopify, and retail are already paying for it. The factory runs 24/7. I...
